The SURCHI roadmap is a sequence of commitments, not a wishlist. Each phase builds on the last: Phase 1 establishes the foundation of trust, community, and on-chain presence. Phase 2 activates the Sentinel intelligence layer that makes SURCHI valuable. Phase 3 realizes the full vision — a decentralized, cross-chain AI DeFi protocol owned and governed entirely by its community. Every milestone is designed to advance that vision while keeping protocol security and community safety as the non-negotiable first priority.

Phase 1: Genesis

Foundation — Building the base layer of community and protocol.

Token Launch

SURCHI token deployed on Solana with fixed supply of 19,897,905 tokens. Zero team allocation. Contract verified and published. Initial liquidity locked on-chain at launch with proof publicly available.

Public Presale

Community token sale with fair, transparent pricing. No whitelist favoritism, no private rounds at discounts unavailable to the public. Presale terms, allocations, and vesting (if any) published before the event opens.

DEX Liquidity

Initial liquidity seeded on Raydium and Jupiter — two of Solana’s most widely used DEX and aggregator platforms. Liquidity locked immediately at launch. Trading goes live for all participants simultaneously.

Website Launch

surchi.io live with full protocol information — tokenomics, team philosophy, security documentation, and links to all official channels. The website is the canonical source of truth for all non-documentation protocol information.

Documentation

This documentation published at docs.surchi.io — covering protocol architecture, Sentinel design, governance structure, security model, and user guides. Docs are open-source and community-editable via governance.

Community Established

Official Telegram community and @surchiprotocol X account live and active. Community moderators onboarded. Governance forum seeded with initial discussion threads.

Phase 2: Sentinel Launch

Intelligence Layer — Activating the AI that makes SURCHI uniquely valuable.

Sentinel Core v1

Alpha Sentinel (market intelligence and pattern recognition) and Liquidity Sentinel (liquidity monitoring and protection) activated. Initial signal feeds available to SURCHI token holders. Performance metrics published transparently.

AI Intelligence Dashboard

Real-time signal feed available to all qualifying token holders. The dashboard surfaces Alpha Sentinel market analysis, Liquidity Sentinel pool health data, and aggregated intelligence across monitored Solana protocols — all in a single interface.

Staking Platform

SURCHI staking live with protocol revenue sharing for stakers. Staking also activates governance voting power (see Voting). Staking terms, revenue distribution mechanics, and smart contract addresses published at launch.

Natural Language Interface Beta

The NLI (Natural Language Interface) — allowing users to interact with Sentinel intelligence using plain English queries — available for beta testing. Community feedback incorporated before full release.

Mobile Integration

iOS and Android applications providing on-the-go access to Sentinel intelligence, portfolio monitoring, governance participation, and emergency stop functionality. Apps published on official App Store and Google Play.

API Alpha

Developer API access launched for early partners and builders. Alpha access is limited and application-based. API enables third-party applications to query Sentinel intelligence feeds and build on SURCHI data.

Phase 3: Full Protocol

Ecosystem — Full execution, cross-chain expansion, and complete community sovereignty.

Execution Sentinel

Execution Sentinel fully live: autonomous on-chain trade execution within user-defined parameters. Complete with all execution safeguards described in Execution Safeguards. Full audit trail on-chain from day one.

Cross-Chain Expansion

SURCHI intelligence and execution extended beyond Solana. Additional chain support prioritized by community governance vote. Cross-chain architecture designed to maintain the same security guarantees as the Solana-native protocol.

Institutional Intelligence

Professional-grade APIs and data feeds designed for institutional users — hedge funds, market makers, and professional trading desks. Higher rate limits, dedicated support, custom data feeds, and SLA-backed uptime.

Full DAO Launch

Complete community governance activation (Phase 3 of Progressive Decentralization). All protocol upgrades require DAO approval. Core team holds no special keys. The protocol is fully community-sovereign.

Developer Ecosystem

Ecosystem grants program live, SDKs published for major languages, and third-party integrations supported. The SURCHI Grants DAO allocates treasury funds to developers building valuable tools and integrations on the protocol.

Decentralized AI Infrastructure

Sentinel AI inference and signing operations decentralized across a network of independently operated TEE nodes. No single entity controls the AI computation layer. Node operators are compensated via protocol revenue sharing.
Roadmap timelines are estimates and subject to change based on development progress, security requirements, and market conditions. Protocol security and community safety always take priority over speed. No milestone will be rushed in a way that creates risk for users or the protocol.
